01 Conflict

De-escalating a tense cross-team meeting in real time

"Let's separate the decision from the delivery β€” I think we agree on more than it feels like right now."

"Can we park the 'who' for a second and get aligned on the 'what'?"

Why it works: Names the emotional temperature without calling it out directly, and redirects the room toward the shared goal instead of the disagreement.

02 Feedback

Giving hard feedback without it landing as an attack

"Here's what I'm noticing, and here's the impact I think it's having β€” tell me if I'm missing something."

"I want to name something directly, because I think you'd want me to."

Why it works: Opens with observation + impact, not judgment. The second line signals respect before the hard part lands, so it reads as candor, not ambush.

03 Managing Up

Pushing back on a leader's decision without sounding defiant

"I'll commit to this fully once we've stress-tested it together β€” can I walk you through where I think it breaks?"

"I'm not saying no, I'm saying let's make sure we're solving for the right risk."

Why it works: Leads with commitment, not resistance. Reframes disagreement as risk management, which is a language senior leaders already trust.
